Case studies
The work, with the numbers attached.
Three programs we rebuilt end to end - the brief, what we changed and the results that followed. No vanity charts, just the channel doing the work it was always meant to.
From an afterthought channel to 41% of revenue
The challenge
Saltwell was a coastal skincare brand with a loyal but quiet audience. Email went out when someone remembered to send it, the flows were the platform defaults, and the channel was treated as a nice-to-have rather than a revenue line.
What we did
We rebuilt the welcome, browse, cart and post-purchase flows from the ground up and redesigned every template to look like the brand instead of a stock layout. Then we gave email a real calendar, so campaigns shipped on a rhythm instead of on a whim.
The result
Within a single quarter email and SMS went from an afterthought to the second-biggest store Saltwell runs. Flow revenue more than tripled, and the share of shoppers coming back for a second order climbed sharply.

“Email used to be the thing we felt guilty about ignoring. Now it is the channel we plan the season around, and it carries a real slice of the business.”
A replenishment engine that runs itself
The challenge
Northbeam Coffee had strong first-time subscriptions and a churn problem hiding behind them. Members lapsed a month or two in, usually because a bag ran out before the next one arrived, and nothing reached out at the right moment.
What we did
We built a replenishment engine around their subscription data, timed to each roast and each member's cadence so reminders land just as the last cup is poured. A layered win-back sequence picks up anyone who slips, with the right reason to come back.
The result
Subscription churn fell by more than a quarter and win-back revenue more than doubled. Most of it now runs on its own - the majority of sends are fully automated, so the team can focus on the coffee instead of the calendar.

“It feels like the emails know when my customers are about to run low. Retention stopped being something I worried about every month and started running itself.”
A migration with nothing lost and nothing leaking
The challenge
Marigold Home needed to move platforms while their deliverability was already slipping. A clumsy migration risked losing automations, breaking sends and dropping straight into the spam folder on day one.
What we did
We migrated them onto a clean sending base with a proper warm-up, rebuilt every core flow on the new platform and tested each one before the switch. Segments, suppression and tracking all moved across intact, with nothing left behind.
The result
They were sending properly the day it went live. Inbox placement landed at 99.1 percent, not a single automation was lost in the move, and campaign open rates climbed by a third on the cleaner, better-warmed base.

“I braced for a painful migration and a few weeks of broken sends. Instead it was live and clean from the first morning, and our open rates have never been higher.”
